Migration rule: never transform the source data for the first time during production cutover. Map, test, reconcile, and sign off using representative snapshots first.

Inventory data and operational meaning

List every source, owner, field, status, relationship, identifier, attachment, and retention requirement. Document what each challenge, customer, payout, and support status means before mapping it to the new system.

Rehearse with representative data

  • Include active, failed, passed, suspended, refunded, disputed, and payout-pending accounts.
  • Compare source and destination counts, relationships, totals, and state distributions.
  • Test operator searches, reports, support lookup, and account history after import.
  • Record unresolved exceptions and assign an owner before cutover.

Control cutover and rollback

Define the source freeze, final delta import, user communication, credential handling, verification window, go/no-go authority, and rollback conditions. Keep the source available read-only until reconciliation and operator acceptance are complete.

Validate the operating workflow

A successful technical import can still fail operationally. Support, risk, finance, and management should each complete their critical daily tasks before the migration is accepted.
